How to Define an ICP That Actually Improves Campaign Performance

An ICP that cannot be turned into a list is a positioning statement, not a targeting tool. Here is how to build one that changes what you send and to whom.

Most ideal customer profiles describe a company type broadly enough that nearly anyone qualifies. That is useful for a brand deck and useless for outbound, where the profile has to translate directly into search criteria.

Start with the customers you already have

Before theorising, look at your best existing accounts. Not the largest ones, the best ones: fast to close, high retention, low delivery friction, willing to refer. Then find what they share.

  • Sector and sub-sector, specifically enough to search on
  • Headcount and revenue band
  • Structure: is there a dedicated function for what you sell?
  • Trigger: what was happening when they bought?
  • Who initiated the conversation, and who signed

Convert the profile into search criteria

Every attribute in your ICP should map to a filter in a data source. If it does not, it cannot be used for targeting and belongs in your qualification criteria instead.

Attributes that are usually searchable

  • Industry classification, headcount, location and revenue band
  • Technologies in use
  • Hiring activity and recent role creation
  • Funding events, acquisitions and leadership changes

Attributes that are usually not

  • Internal culture and appetite for change
  • Current dissatisfaction with an incumbent supplier
  • Budget availability this quarter

Write the exclusions down

Exclusion criteria improve campaigns faster than inclusion criteria. Companies too small to afford you, sectors you cannot serve, geographies you do not cover and competitors all belong on an explicit list.

Split the ICP into segments you can message differently

A single ICP produces a single message, which will be generic for everyone in it. Three or four segments, each with a problem statement of its own, is where outbound performance usually improves most.

Treat the ICP as a hypothesis with a review date

Campaign data is market research. After a few weeks of volume you will know which segments reply, which convert to meetings and which produce opportunities. Feed that back into the profile rather than defending the original version.
